Subject: LTL Consolidation & Pool Distribution to 90 Retail Stores

Goal: reduce damages and missed windows by consolidating e-commerce and store replenishment into regional pools, then executing final-mile LTL with strict routing-guide compliance.

Our Task Was

Design a hub-and-spoke plan: inbound TL to pools, scan/label to retailer specs, sequence routes by delivery windows, and manage appointment scheduling for 90 stores across three regions.

Process

Five-step pool distribution SOP.

Inbound TL consolidation; ASN & scan checks on arrival
Pick/pack by store with routing-guide labels applied

Final-mile LTL tender with proactive tracking

Conclusion

Regional pools plus strict label/appointment control cut cost and damages while lifting on-time performance. The SOP is now the standard for seasonal peaks.
